Is the middle of your funnel missing?

On this page

The funnel isn’t dead. Your middle is missing.

Everyone obsesses over the top and the bottom.

Top: content, ads, cold outreach. Get attention.
Bottom: sales calls, demos, close. Convert attention.

Both of those are visible. Both feel like work. Both have obvious metrics.

And between them there’s a gap where most founders lose the majority of their pipeline without ever seeing it happen.

What the middle actually is

The middle is where interest turns into intent.

It’s where a reader becomes a conversation. Where someone who liked your post decides they want what you sell. Where a lead qualifies itself, or quietly doesn’t.

Concretely, it’s your newsletter, your landing pages, your email sequences, your webinars. The things that keep you in someone’s world between the moment they notice you and the moment they’re ready to talk.

Nobody builds it, because it’s the only layer with no immediate feedback.

Post something and you get likes within an hour. Take a call and you know how it went by the end of it. Build a nurture sequence and you get nothing for six weeks, and then you can’t cleanly attribute what it did.

A test you can run in two minutes

Pick your best-performing piece of content from the last month. The one that got real attention.

Now answer this: what specifically happened to the people who liked it and weren’t ready to buy?

If the honest answer is “nothing,” your middle is missing. Not weak, missing.

Most founders can name what happens to the ones who were ready. Almost nobody can name what happens to everyone else, and everyone else is the overwhelming majority.

What an empty middle costs you

It isn’t that people say no. It’s that nothing happens at all, which is much harder to notice.

  • Attention arrives, has nowhere to go, and evaporates within a day
  • You keep meeting people who half-remember your name from somewhere
  • Every call starts cold, because nothing warmed it up in advance
  • Your pipeline swings on how much you personally posted that week

That last one is the tell. If your pipeline tracks your energy levels, you don’t have a system, you have a habit.

What to build, in order

You don’t need all of it. You need it in this order.

1. A clear next step after every piece of content. One. The same one, repeated, so it becomes recognisable. Not a different ask every time depending on your mood.

2. A way to capture interest before it fades. An email address is the cheapest version. It converts a moment of attention into an asset you own, and it works whether or not the algorithm shows you to that person again.

3. A reason to keep hearing from you that isn’t a pitch. Trust is a bank account. Nobody signs a high-ticket B2B deal after one touchpoint, so you need somewhere to make deposits.

4. Only then, the follow-up automation. This is where AI earns its place: drafting the follow-up, qualifying replies, telling you which layer leaked this week. Automate the middle after you’ve built it, never as a substitute for building it.

Most founders try to start at 4. It’s the most fun and the least useful, because automating an empty middle just means nothing happens faster.

Fix this one first

If you only repair one layer this quarter, repair this one.

The top and bottom of your funnel are probably fine. Founders pump more into visibility and expect a different result at the bottom, and then conclude that marketing doesn’t work for their category.

If the middle is empty, nothing flows through. The top and bottom don’t work without it.

If you want the full picture of how the layers connect, including where AI slots into each one, I walk through the whole thing over a week. The 7-day course is here.
